Building an Elite Realty Company: The Power of Clarity in Leadership

Last week, I met with a friend who’s the CEO of a popular pizza chain. Our conversation centered around leadership — specifically, how having key leaders with clearly defined roles can make or break a company.
Clarity allows each executive to fully understand their responsibilities — what they should handle and what they should leave for others to solve. Without it, even the most talented teams can lose focus and direction.
Although I’ve been part of TWR Group for over ten years, much of that time was spent working in the business as real estate brokers — not on the business as leaders. This year, my partners and I decided it was time to change that.
It was time to step up, scale up, and build Truly Wealthy Realty into the elite real estate agency we envision.
And to do that, we needed structure. We needed a C-suite — a team of key executives who could each lead a vital part of the organization so the company could truly grow.
The 5 Key Roles in a Real Estate Agency
For an agency business to run smoothly, we identified five essential leadership roles:
1. CEO (Chief Executive Officer)
The CEO is the company’s captain — leading the organization toward its vision, setting direction, and ensuring sustainable growth. The CEO focuses on where the company is going, how it will get there, and how well it performs along the way.
2. COO (Chief Operating Officer)
If the CEO is the captain, the COO is the engineer — turning vision and strategy into day-to-day operational results. The COO ensures that everything runs efficiently and on schedule.
3. CFO (Chief Financial Officer)
The CFO is the company’s financial strategist and guardian — managing all aspects of money, from funding growth to ensuring profitability and long-term financial health.
4. CAO (Chief Agency Officer)
In a realty business, this is one of the most critical roles. The CAO leads, manages, and grows the company’s sales force — the lifeblood of the business.
5. Head of HR (Human Resources)
HR focuses on the company’s most valuable asset — its people. While the CAO focuses on recruitment and training, HR ensures retention and employee well-being.
Building Our Executive Team
We started by reviewing the roles we already had versus what the company actually needed to grow. Then we assessed our strengths and weaknesses to determine who fit best where.
- Stef — With over 10 years of experience as a top-producing real estate broker and consultant, Stef excels in training and marketing. She’s empathetic, a great listener, and deeply understands what motivates agents. We appointed her as Chief Agency Officer (CAO).
- Mitch — Also a seasoned broker and licensed appraiser, Mitch previously worked as an HR manager at Del Monte, a multinational company. Thoughtful, compassionate, and strategic, she became our Head of HR.
- Elroy — Having worked in operations for a multinational company and now the CEO of a tech startup, Brooky, Elroy is calm under pressure and great at mobilizing teams to solve problems. He serves as our Chief Operating Officer (COO).
- Jong — My husband, meticulous and detail-oriented, ensures the numbers always make sense. He loves creating automated systems that improve efficiency and reduce human error. He oversees our financial systems as CFO.
- Me — I serve as the company’s CEO. As a big-picture thinker I focus on the vision, strategy, and long-term goals. I ask questions like: Where are we going? What’s the goal? What result do we want to achieve? And I make sure the teams efforts is directed towards the same goal. That’s where my energy goes.
